Your Return Offer Depends on Making the Work Visible.

When Microsoft surveyed 20,006 people across 11 countries in 2022, 85% of leaders said hybrid work had made it hard to be confident their employees were productive — while 87% of employees said they were (Work Trend Index). Both groups were describing the same work. The gap between them is visibility, and a remote intern sits at the far end of it. A return offer is decided by someone who has never watched you work, so the work they cannot see might as well not have happened.

Key takeaways

Conversion is common but not automatic: 63.1% for US employers’ interns, and 300 PPOs from 1,267 internship offers in one IIT Bombay season.

Distance costs you feedback. In a Fortune 500 study, the in-person advantage in code-review feedback narrowed by 18.3% when offices closed, and junior engineers lost the most.

Managers of remote staff report less visibility into the work (54% against 38%). A written weekly update is how you close that gap yourself.

Ask what “a good internship” means in week one, and ask about the offer two-thirds of the way through — not in the last week.

Conversion is common — when the internship is run as an interview

NACE’s 2026 survey of 284 employers found the intern conversion rate hit 63.1% for 2024-25 interns, its highest in five years, and that 88.3% of the offers made were accepted (NACE). Those are mostly large US employers running structured programmes whose purpose is hiring.

Indian campus numbers look different. IIT Bombay reported 300 pre-placement offers out of 1,267 internship offers in one season, of which 258 were accepted (EducationPost, November 2024). That is under a quarter — at one of the country’s most recruited campuses.

A remote internship with a startup is a third case. There is no programme and no conversion target, so a “return offer” may be an extension, another term, or a full-time role after you graduate. It happens when one person decides they would rather keep you than find someone else, and that person is judging from whatever reaches them in writing.

Distance takes away the feedback you would have got for free

The best evidence on this comes from economists Natalia Emanuel, Emma Harrington and Amanda Pallais, who followed software engineers at a Fortune 500 firm from 2019 to 2024 (NBER Working Paper 31880). Before the pandemic, engineers on co-located teams got 23.9% more code-review comments than those on teams split across buildings. When the offices closed, that advantage narrowed by 18.3% — and the comments that disappeared were disproportionately the helpful, actionable ones.

Two findings in that paper are aimed straight at you. New hires and young engineers lost the most mentoring when remote. And the mechanism was asking: engineers near their teammates asked more follow-up questions and drew feedback from a wider range of people. Women engineers asked fewer colleagues for feedback when they could not do it in person. Remote, nobody drops by your desk. If you do not ask, the default is silence — and silence reads, to you, as everything being fine.

Managers judge what reaches them

The same Microsoft research found hybrid managers were more likely than in-person ones to say they had less visibility into their employees’ work (54% against 38%) and to struggle to trust them to do their best work (49% against 36%). Microsoft’s own recommendation to leaders was to judge outcomes and impact rather than activity.

You cannot make your manager adopt that advice, but you can make it easy to follow. A founder in San Francisco reading a short Friday note that says what shipped, what broke and what is next is judging outcomes. The same founder noticing you were quiet in Slack all week is judging activity, and inventing the rest. Your writing is doing the job your physical presence would have done — which is why we argued in your writing is the real interview that it is the skill US teams screen for.

The return-offer playbook

In week one, ask what success looks like — and write the answer down. “At the end of this, what would make you want to keep working with me?” Send it back as a three-line note so you are both holding the same yardstick.

Ship something small in the first week. A merged fix beats a promising branch. It starts the review relationship early, while the stakes are low.

Send a weekly written update, unprompted. Shipped, blocked, next, and one question. Five lines, same day every week. It is the single cheapest thing you can do for your offer.

Ask for review by name, and ask more than one person. The proximity study says remote engineers stop asking and narrow who they ask. Do the opposite on purpose.

Close the loop on feedback visibly. When a reviewer corrects something, fix it everywhere it occurs and say so. Being corrected once per mistake is what “coachable” means in practice.

Protect the overlap hours. Be reachable for the window your IST day shares with the team’s, and say in advance when an exam will take you out of it.

Two-thirds of the way through, ask the question directly. “I’d like to keep working with you after this. Is that possible, and what would it take?” Asked then, the answer is something you can still act on.

Leave a handoff document. What you built, where it lives, what is unfinished. It is the last thing your manager reads before deciding, and it proves the work outlives you.

The internship is the proof

An internship that ends without an offer still produces something: commits, reviews, a manager who watched you work through written updates. That record is exactly what the next employer wants, and the student who kept it can show it. Tierones matches students from IITs, NITs and IIITs with startups that hire on proof of work — commits, ratings, shipped projects and a code walkthrough instead of a CV — and it is free while the network grows. If you are still looking for the first remote role, start with landing a US-remote internship instead, or see how it works at tierones.io/students.

FAQ

What is the difference between a PPO and a return offer?

A pre-placement offer is the Indian campus term for a full-time offer that comes out of an internship before placement season. A return offer is broader: from a startup it can mean an extension, another term, or a full-time role after graduation. Either way the internship was a long interview, and you passed it.

Can a remote internship lead to a PPO or full-time offer?

Yes, but remote work makes nothing automatic. NACE found US employers converted 63.1% of 2024-25 interns, while IIT Bombay reported 300 PPOs from 1,267 internship offers in one season. A remote intern has to make the work visible in writing, because the manager cannot watch it happen.

When should I ask about a return offer?

Ask how the decision is made in week one, and ask about the outcome around two-thirds of the way through. The first gives you the yardstick; the second leaves time to act on the answer, which a question in the final week does not.

Want the work from your next internship to count for the one after? Create your profile with your .ac.in email and your GitHub, and let the proof travel with you.
